From Digital Products to Enterprise Transformation: A Framework for Growth

Most organizations believe they are undergoing digital transformation. In reality, the vast majority are simply digitizing - building apps, automating processes, and optimizing existing operations. These are necessary steps. But they are not transformation.


Transformation happens when you use digital to redefine your business model itself.

I’ve been exploring this question with executive teams across industries, most recently at Walmart China’s leadership programs. One framework consistently helps leaders distinguish between activity and impact: Three Levels of Digital Maturity.



1. Digital Products: What tools do we have?Apps, dashboards, mini-programs. Useful but tactical. They optimize a single function but don’t change how the business works.


2. Digital Processes: How do we do what we do, more efficiently?AI forecasting, automated replenishment, supply chain optimization. They drive efficiency and measurable ROI, but the underlying business model remains unchanged.


3. Enterprise Transformation: How do we redefine our business model? This is where value is created. It means restructuring how you serve customers, collaborate with partners, and generate revenue. It’s a journey, not a project.


Three cases illustrate this path.

A global beauty company took fifteen years to move from e-commerce apps to AI-powered R&D, smart manufacturing, and personalized consumer experiences. Their lesson: transformation is a marathon, not a sprint.


An FMCG brand and a global retailer evolved a media buy into a strategic partnership built on data sharing, joint KPIs, and co-designed growth. The key was not technology, but trust.


A tech giant and a French retailer addressed the same customer problem. One invested seven years and $300M in technology; the other solved it with a simple delivery service. The lesson: focus on customer value, not the technology itself.
